This is excelent feedback. It sounds like the encounters rules are a bigger deal than I thought. I haven't considered what getting an eye would mean early on - and I like the suggestion of not using the encounter system when getting the initial quest.
The idea to use index cards to jot down descriptions of the marsh and swap: brilliant.
I do have the LM screen, rules cheat sheet, and the fan-made quick start guide - so I hope this speeds the game up.

I had a player roll an eye of sauron on an introduction - Glóin simply ignored her (yes, it counted as failure 1). She couldn't contribute at all; since she was an elf, so it was very stereotypical in feel. In other cases, I gave them the option of what reason they got expelled from the negotiations. I've seen players use fainting, pissing off the target such that they won't listen, getting confused and arguing against the goal, excusing self for smoking, and being distracted by the noshies. (And no, the noshies weren't the hobbit's fail, but the dwarf's. The smoking was a hobbit.)
